Who should build your MVP: a dev agency, a freelancer, or your first engineering hire?

The decision

You are a non-technical founder. The idea has survived enough conversations that you are willing to spend real money on it, and you have that money to spend roughly once. Before anyone writes production code, you have to choose who writes it: a dev agency, a freelancer, or your first engineering hire. This one choice sets your monthly burn, your speed of iteration, and — the part almost everyone underweights — how much of your product's knowledge you actually own the day version one ships. Get it wrong and you don't just lose the money; you lose the months it takes to unwind it.

The questions that actually determine it

How validated is the idea, really?

Not "people said it sounded great." Who has told you they would pay, and how credibly? If the honest answer is "nobody yet," you don't need committed headcount — you need the cheapest possible iteration loop, because the first version you build is probably wrong in ways you can't see yet. Validation is the dial that makes committed options like a hire safe. Weak validation turns every fixed cost into a liability.

How long is your runway, honestly?

An agency engagement is a capex-shaped cost: painful, but it ends, and you can stop it. A hire is a recurring cost that survives a bad quarter and a pivot. My rule: if you can't see twelve months of runway after paying for the build, a full-time hire is not on the table, whatever else is true.

Will the product be the business, or support the business?

If the product is the business — the thing customers pay for, the thing investors are buying — then whoever builds it accumulates knowledge you will eventually need to own in-house. If it's a support tool — an internal dashboard, a booking flow bolted onto a services business — outsourced knowledge is fine indefinitely. Core-IP products punish outsourcing at handoff. Support tools don't.

How much time can you personally spend managing the build?

A freelancer needs direction almost daily: priorities, trade-offs, reviews. Budget 5–10 hours a week of your own time as the de-facto project manager, or the freelancer path quietly fails. An agency sells you a project manager — that is a real part of what its overhead buys. A hire needs heavy onboarding for a month or two and then self-directs. Answer this from your calendar, not your intentions.

What happens after version one ships?

This is the hidden question that decides most cases. Software isn't finished at launch; it changes every week you have users. Who fixes the bug at week three? Who builds the feature your first paying customer demands? If your answer is "I'll figure it out later," understand what that costs: when an agency or freelancer walks away, the knowledge of how your product works walks with them, and a rebuild after a bad handoff typically runs 60–120% of the original build cost.

Your options, with honest costs and risks

The dev agency

You are buying a team: developers, a project manager, a process. For an MVP, expect ₹8–30 lakh ($10,000–35,000) from a good Indian agency, or $40,000–150,000 from a US or European one, over roughly three to five months. Project-management overhead — typically 15–25% of the bill — is genuine value if you don't have the hours to run the build yourself.

The risks are well-worn. You get pitched by seniors and delivered by juniors. Fixed bids turn into open wallets through change-request pricing. And the deepest one: at handoff, the people who understand your product go work on someone else's. Agencies fail more often than any portfolio suggests, and a failed engagement typically burns 50–100% of the original budget plus 4–8 months of your life. Vetting an agency before you sign is its own decision, and worth doing properly.

The freelancer

One senior person, working directly with you. In India, ₹1.5–3 lakh a month ($1,800–3,600); globally, $4,000–10,000 a month. No PM markup, no account manager, decisions made in a conversation instead of a change-order form. For iterating your way toward something people want, this is often the fastest loop per rupee spent.

The risks: a bus factor of one. Illness, a better contract, or plain drift can stall you for weeks with no recourse. Quality variance among freelancers is enormous, and you can't judge it directly. The hidden cost is your own time — those 5–10 hours a week as de-facto PM — plus the code review and integration discipline that nobody is providing, because there is no second engineer to provide it.

The first engineering hire

A senior engineer in India costs ₹25–50 lakh a year ($30,000–60,000) plus 0.5–2% equity; in the US, $140,000–200,000 plus similar equity. Add the timeline: 2–4 months to find and close the right person, then 1–2 months before they're genuinely productive. You are roughly half a year and a serious ongoing commitment away from output.

What you buy is ownership. The knowledge stays, the product compounds, and someone other than you wakes up thinking about your system. The risks: you are hiring for a skill you cannot personally evaluate, and a wrong senior hire discovered at month six is the most expensive version of this whole decision. I ran my own company for five years and hired engineers from exactly that chair — even with an engineering background, senior hiring is slow and error-prone; without one, get an experienced engineer to help you assess candidates. Hidden costs: recruiting fees or your own sourcing weeks, and the onboarding months where you pay full price for partial output.

What I'd recommend

For the most common reader of this page — pre-first-hire, limited runway, an idea somewhere between unvalidated and partially validated — don't hire. Rent the build. If you can genuinely give the project 10 or more hours a week, a strong senior freelancer is the best iteration loop for the money. If you can't, pay an agency and treat the 15–25% overhead as the price of the hours you don't have — but vet them hard, and insist the code lives in a repository you own from day one.

Make your first engineering hire only when all three of these are true: you have 12+ months of runway after the salary, the product is the business rather than a tool supporting it, and real customers have validated the idea with money or unambiguous commitment. Once all three line up, stop renting — every additional outsourced month past that point buys speed you will pay for again at handoff.

Two exceptions cut the other way. If the technology itself is your moat, outsourcing the core means building your company inside someone else's head; find an owner — a hire or a co-founder — even though it's slower. And if a trusted senior engineer is already in your orbit and willing, take the hire earlier than my rules suggest: known quality beats theoretical process.

Whichever path you pick, contract for the ending on day one: your repository, documentation as a paid deliverable, a defined handoff. The invoice is the visible cost. The handoff is the real one.

When this doesn't apply

  • Regulated domains — health, finance, anything with a compliance regime. Builder selection here carries legal and safety consequences that this guide doesn't cover; get domain-specific expert help.
  • Deep tech, where the technology is the moat. The rent-first default above is wrong for you; ownership questions come first, however early you are.
  • You already have a committed technical co-founder. Your question is what they build versus what they delegate — a different decision entirely.
  • A follow-on build on an existing codebase. Inherited code changes every cost and risk above. Get the codebase independently assessed before choosing who touches it.
